The Operations Diagnostic.
Ten business days inside how your business actually runs. You get the operations map, every handoff costed in hours and dollars, and a build plan with a fixed quote. It is yours to keep, whether or not you build it with us.

What arrives on day 10
Three documents. Every number reproducible.
The discipline is simple: nothing goes in the ledger that we cannot show you how we counted. It is the same standard we hold our own reference client's numbers to.
The operations map
How a booking actually moves through your business: inquiry, confirmation, check-in, staffing, the day itself, payment, payroll, follow-up, reporting. Every system it touches and every person who carries it between them. On paper, in your vocabulary.
The leak ledger
Every handoff that costs something, with the hours per week and the dollars per year attached and the way we counted, so you can check the arithmetic. No estimates dressed as measurements.
The build plan and fixed quote
Which leaks are worth fixing, in what order, on what timeline, and exactly what it costs. Scoped to one of three implementation tiers ($12,000 to $30,000). Yours to keep whether you build it with us, with someone else, or not at all.
The ten days
Shadow, count, plan, walk through.
We look at a real operating day, not a description of one. The manual says what should happen; the diagnostic records what does.
What we need from you
- Read-only access to the booking platform, scheduling tool and any spreadsheets that run the day
- One hour at kickoff and one at the walkthrough, plus a real operating day we can observe
- Permission to ask two or three staff how the work actually flows, not how the manual says it does
- Honesty about what has been tried before and why it didn’t stick
- Day 1
Kickoff
One hour with the owner and whoever runs the floor. We agree the scope, the systems in play, and who we may talk to.
- Days 2 to 4
Shadowing and access
We watch a real day in person or over video, then read the systems: the booking platform, the schedule, the till, the inbox, the spreadsheets.
- Days 5 to 7
Counting
We put hours and dollars on every handoff we found, cross-checking against your actual data so every number is reproducible.
- Days 8 to 9
The plan
We rank the leaks, design the fixes, and price the build to one of the three implementation tiers.
- Day 10
Walkthrough
Sixty minutes on the findings, the plan and the quote. You leave with all three, whatever you decide.
What the plan is priced to
Three implementation scopes, so you can place yourself before the call.
The diagnostic's fixed quote lands in one of these. Most first engagements are Connect or Operate.
Connect
The systems you already run, wired together.
- Booking platform, scheduling, payroll, email/SMS and reporting connected on hosted workflow tooling
- Alerts the moment something needs a person: failed charges, overages, missed follow-ups
- An owner report that assembles itself weekly
Most first engagements. The team keeps its current screens; the retyping stops.
Operate
Connect, plus the staff workspace.
- Everything in Connect
- A staff portal: the day’s manifest, tasks, checklists and sign-in with individual attribution
- Follow-up sequences that run from the records, not from memory
Multi-location or seasonal teams where the handoffs between people are the leak.
Own
Operate, plus one custom module.
- Everything in Operate
- One custom module: a register, a direct booking flow, a partner CRM, an inventory system
- Built on the same chassis, documented to the same standard
Operators who have outgrown a rented tool and want to own the part of the system that makes them money.
Every tier includes training, documentation in plain language, thirty days of hypercare after handoff, and ownership of the code and the workflows. Timeline 4 to 10 weeks, never during peak season.
FAQ
Questions owners actually ask.
What does the Operations Diagnostic cost?
$3,500 for a single location or departure point, $5,000 for two or more. Fixed, agreed before work begins, and credited in full against implementation if you proceed within 30 days.
Why is the diagnostic paid when the fit call and first read are free?
Because the diagnostic is the work. Ten days of shadowing, counting and planning produce a document you can act on with anyone. That is worth paying for, and charging for it is what keeps it honest. The free steps exist so neither of us commits money before we know the leak is real.
Do I have to implement with you afterwards?
No. The plan is written so another builder could execute it. If you proceed with us, the fee comes off the implementation; if you don’t, you have still bought a clear map and a costed plan.
How long does it take?
10 business days from kickoff to walkthrough. Shoulder season is the natural time: the diagnostic in the quiet weeks, the build before the next peak.
Can it be done remotely?
Yes. Shadowing your team in person along the California coast is best for an operation with several locations; a remote diagnostic uses recorded walkthroughs, screen shares and read access to the systems, and works well for one or two locations.
Before any of this
The fit call and the first read are free.
20 minutes on how a booking moves through your business, then a first read on one page within 2 business days. If the leak isn't worth a diagnostic, we will say so.
